About Me

Darren Harbst

Darren Harbst has over 35 years of leadership experience and over 23 years of Lean Transformation experience in Manufacturing, Distribution and Healthcare. He spent over 12 years in the US Army as a Commissioned Officer and served in 2 combat deployments to the Middle East. After his military service, Darren has held various leadership positions from front line team leader to Senior Vice President of Operations for a Global Distribution and Manufacturing company. He has delivered breakthrough business results by focusing on developing leaders in the fundamentals of change management and lean continuous improvement.

Darren learned the lean transformation approach to continuous improvement over his 9 years at Danaher - one of the most well known and recognized Lean Manufacturing organizations in the US. He was certified as a Master Blackbelt in various Lean tools while he worked at Danaher. After working at Danaher, Darren jumped at the opportunity to go into Healthcare to refine his Lean Transformation skills in a different industry. In the Primary Care setting, using his Lean Transformation and Leadership skills, Darren was directly involved in developing a "Care Model" for a Family Medicine Practice that was subsequently spread across the entire Primary Care portion of the 2nd largest privately held Healthcare company in the US. Recently, he has implemented a Lean Transformation at a global distribution company while also setting up a manufacturing operation from scratch in Vietnam.

Darren's approach is simple - focus on developing the Leaders of the organization in critical leadership skills and lean transformation fundamentals, and then coach them as they teach their teams to drive continuous improvements as self-directed teams that are empowered to solve problems for themselves. Darren focuses 80% of his time on the leadership and only 15-20% of his time on the lean tools - this is what makes him unique as a Lean Leadership Coach.

Why Leadership Is The Single Most Common Reason Lean Transformations Fail, And What You Must Do To Ensure Your Team's Success

Why Leadership Is The Single Most Common Reason Lean Transformations Fail, And What You Must Do To Ensure Your Team's Success

June 26, 20246 min read

You may have encountered challenges in your Lean transformation journey, and leadership could be the key factor behind those struggles. Understanding why leadership plays such a critical role in the success or failure of Lean initiatives is essential. By addressing leadership shortcomings head-on and implementing key strategies, you can pave the way for your team's triumph in Lean transformations.

In this blog we will explore strategies, and how can you ensure your team's success.

The Role Of Leadership In Lean Transformations

As a leader, your role in your organization's lean transformation is crucial. It's up to you to set the vision and steer your team towards progress and continuous improvement. This means communicating the benefits of lean principles clearly and inspiring your team to embrace the change.

Creating a culture of constant enhancement empowers your employees to spot and remove wasteful processes. But remember, as a leader, you must also lead by example. Your enthusiasm and commitment to lean practices will motivate your team to follow suit.

Encourage open dialogue to keep the lines of communication open, which helps you understand challenges and keep the transformation on track. Your leadership is key to the success of this cultural shift!

Common Leadership Failures In Lean Transformations

Leadership can make or break your lean transformation, so it's important to be aware of common mistakes. One of the biggest is a lack of genuine commitment from those at the top. Leaders might pay lip service to lean principles but not actively support or resource the transformation process.

This inconsistent dedication can cause issues like poor training and a failure to integrate lean into the business culture. If leaders aren't actively advocating for change, employees might not buy into the new methods, which halts progress. Poor communication is another common leadership failure.

Leaders might not clearly explain the lean vision, goals, and benefits to their teams, leading to misunderstanding and disengagement. Awareness of these potential issues helps you navigate your leadership role in the lean journey and ensures you keep your team on board and motivated.

Ensuring Your Team's Success In Lean Transformations

A Lean transformation journey is not merely about implementing new processes—it's a holistic endeavor that requires dedication, collaboration, and a clear vision from every member of your organization.

1. Commitment from Top Leadership:

The support and dedication of top leadership are vital to the success of your lean transformation. When those at the top are committed to lean principles, it sends a strong message to the rest of the organization.

Leaders must not only say they're committed but also actively participate in lean initiatives, leading by example. This dedication filters down through the business, encouraging employees at every level to embrace change and improve continuously.

Without this strong leadership buy-in, your transformation efforts are likely to struggle. A solid commitment from the top is what gives your lean journey it's foundation!

2. Invest in Leadership Development:

If you want your lean transformation to succeed, investing in leadership development is a wise move. These programs can help your leaders improve their skills in areas like communication, decision-making, and change management - all critical during a lean transition.

By focusing on leadership, you empower your leaders to confidently guide their teams and encourage a culture of improvement and creativity. Well-developed leadership ensures that lean principles are implemented and sustained over time.

Leaders who understand lean methodologies can clearly communicate the transformation vision, involve their teams, and drive real change for operational success.

3. Create a Learning Organization:

Leadership development programs are a great start, but you also need to create a "learning organization" to truly support your team's success in lean transformations. This means encouraging a culture of constant progress and knowledge sharing across the entire organization.

Keep the lines of communication open and create feedback loops to facilitate idea sharing and a collaborative spirit.

Emphasize the value of ongoing learning and development to motivate your team to continuously grow and improve.

A learning organization is adaptable and views challenges as chances to learn and grow. This approach ensures your business can quickly respond to changes and embrace new opportunities.

4. Align Incentives and Recognition:

Incentives and recognition are powerful tools to keep your team motivated and on track during the lean transformation. Aligning incentives with lean principles encourages your employees to embrace change and continuously improve. Recognizing and rewarding their contributions to the transformation reinforces the right behaviors and builds a culture of accountability and creativity.

Link incentives to key performance indicators that fit with your lean goals, like reducing waste and improving efficiency. This sends a clear message about the importance of lean and inspires active participation.

Acknowledging individual and team achievements through recognition, whether public praise or other perks, keeps everyone motivated and satisfied with their role in the transformation.

As a leader, making sure your incentives and recognition systems are well-aligned with your lean goals is a great strategy for keeping your team on board and driving success.

5. Monitor Progress and Adapt:

Monitoring progress and being ready to adapt are essential roles for leaders in lean transformations. Regularly review key metrics like process times, error rates, and efficiency to understand how your lean initiatives are working.

This progress review gives you insights into problem areas and any process bottlenecks. Being open to adaptation is just as critical. Be prepared to tweak your strategies, adjust timelines, or shift objectives as you learn more about what works best.

Flexibility is key to your success, demonstrating to your team that you're willing to respond to changing situations. This approach keeps you relevant and adaptable in the face of new challenges.

Conclusion

Strong leadership is the make-or-break factor in lean transformations. As a leader, your clear vision, effective communication, and commitment to continuous improvement are vital in guiding your team to success.

Empowering your employees, offering training, and creating an encouraging environment are all part of your leadership role. You also need to be aware of common mistakes and have the adaptability to steer your team away from them.

Dedicated and aware leadership can make your team's lean transformation a lasting success!
